Will Automating My Line Cost My Team Their Jobs?
A straight answer for plant managers worried automation means layoffs — and what actually happens to your crew when a line gets automated.

Short answer: no, and if anything it's the opposite. Most plants we walk into aren't overstaffed — they're understaffed, and that's the actual reason automation is on the table in the first place. If you're weighing an integration project and worried about what it means for your people, here's the real picture.
Will automating my line mean cutting my team?
In almost every project we've run, the honest goal isn't "do this with fewer people." It's "get this done at all," because the people to do it manually aren't there. Manufacturers nationwide are sitting on roughly 440,000 to 510,000 unfilled jobs as of early 2026, and that gap has been widening for years, not shrinking (Amtec, 2025–2026). Deloitte's research puts it in even starker terms: the industry may need as many as 3.8 million new workers by 2033, with close to half of those roles at real risk of going unfilled if nothing changes (Deloitte Insights).
That's the environment automation projects actually happen in. Not "replace the crew," but "the crew we have can't keep up, and we can't hire our way out of it."
Why is automation happening now if it's not about cutting headcount?
A few things are stacking up at once:
Retirements are accelerating. A big share of experienced operators and maintenance techs are aging out of the workforce, taking years of hands-on knowledge with them.
The applicant pool for skilled roles is thin. Positions like controls engineers, PLC programmers, and robotics technicians are hard to fill even with an active search — searches stretching past 60 days aren't unusual (KORE1, 2026).
Demand keeps growing. Reshoring, new product lines, and rising volume all put more pressure on the same headcount.
Put those together and most facilities aren't looking at automation because they have too many hands on deck. They're looking at it because they can't find enough hands, and the ones they have are stretched thin doing repetitive, physically hard work that doesn't need a skilled person standing there.
So what actually happens to the people on the line?
In our experience, it plays out one of two ways, and both are more common than a straight-up layoff:
They move to work that actually needs a person. Feeding a case erector by hand or manually stacking pallets all shift is repetitive and hard on the body. Automating that frees your best people to do the things a machine still can't — quality checks, changeovers, troubleshooting, running the more complex parts of the line.
They fill the gap you already have. If you're short-staffed anywhere else in the plant — and most facilities we work with are — that's usually where those hours go.
Manufacturing workforce researchers have been saying this plainly: technology is reshaping the work, not eliminating the people doing it (Amtec, 2025–2026). We'd add one more piece to that from the field: the plants that get automation right are the ones that plan for where their people go next, not just what the machine will do.
What kinds of jobs actually get automated first?
There's a pattern here, and it's worth knowing before you assume the worst. The tasks that get automated first are almost always:
Physically punishing, repetitive work — stacking, case forming, sealing
Jobs with high turnover already, because nobody wants to do them long-term
Bottleneck positions where one slow or inconsistent step throttles the whole line
Notice what's not on that list: skilled trades, troubleshooting, quality judgment calls, or anything that needs a person adapting to a situation in real time. Full automation of an entire facility, top to bottom, is rare and usually not the right call anyway — it needs serious capital and it still needs skilled people to maintain and troubleshoot it once it's running (Manufacturing Today, 2025). That's part of why we don't push it as a default. We design to the problem you actually have, not to some idea of a fully automated plant.
